Process discovery across a complex multi-vertical operation
The real estate group operated across residential, commercial and plotted development verticals, with separate sales, project management, finance and customer experience functions. We conducted structured process discovery across 22 workflows — mapping process steps, volume, time cost, error rates and the downstream dependencies that would determine automation sequencing. The discovery revealed that 60% of the identified automation savings were concentrated in four workflows: lead qualification and routing, project documentation management, payment milestone tracking and customer communication orchestration.
The investment case: from discovery to board decision
The roadmap structured transformation across three phases over 24 months, with clear business metrics for each phase and defined go/no-go criteria between phases. Phase 1 automated the four highest-value workflows identified in discovery, delivering ₹2.1Cr of the projected ₹3.8Cr annual savings within 6 months. Phases 2 and 3 addressed the technology platform modernization and operating model transformation that would sustain the automation gains long-term. The board approved the full programme at the first presentation — an outcome that reflects the quality of the business case construction.
