Bridging the gap between shop-floor reality and boardroom ambition

The manufacturing group operated 4 production facilities across two states, producing automotive components and industrial fasteners. The board had identified Industry 4.0 as a strategic priority but lacked clarity on where to begin, what to invest in and how to sequence transformation across facilities with different levels of automation maturity. Our assessment revealed significant variance across the four plants: one facility had modern PLCs and basic SCADA integration, while another still relied on manual data collection for production metrics. The OT/IT convergence strategy had to account for this variance — designing an architecture that could connect heterogeneous shop-floor systems into a unified data layer without requiring wholesale equipment replacement at the least mature facilities. The assessment also surfaced a critical insight: the group's most significant near-term value opportunity was not in production optimization but in predictive maintenance — unplanned downtime across the four facilities was costing an estimated ₹1.8Cr annually in lost production and emergency repair costs.

A transformation roadmap built for manufacturing pragmatism

Manufacturing organizations have limited patience for transformation programmes that promise long-term value but deliver no near-term results. The 4-phase roadmap was designed to deliver measurable operational impact from Phase 1, building organizational confidence and funding momentum for subsequent phases. Phase 1 focused on the predictive maintenance deployment at the two highest-impact facilities and the foundational OT/IT data integration layer. Phase 2 extended the data platform to support supply chain intelligence — demand forecasting and inventory optimization — where the group was carrying ₹12Cr in excess inventory due to conservative manual planning. Phase 3 addressed ESG data infrastructure, an increasingly material requirement given the group's automotive OEM customers requiring Scope 3 emissions data from their supply chain. Phase 4 covered the digital twin and advanced analytics capabilities that would compound the value of the earlier phases. Each phase included a defined investment case, implementation timeline, skills requirements and governance checkpoints — giving the board the structured decision framework they needed to commit to transformation at the scale required.
