The engagement began with a structured AI Readiness Assessment spanning five business units — software delivery, managed services, consulting, corporate functions and product development. Each unit was evaluated across five dimensions: data maturity, AI capability readiness, governance posture, process amenability to AI, and strategic alignment with AI investment. The multi-unit approach surfaced both shared infrastructure needs and unit-specific opportunity priorities, enabling the roadmap to sequence investment for maximum cross-unit impact.

The assessment identified 14 viable AI use cases across the organization, with combined potential value of $4.2M in annual efficiency gain and revenue impact. Each use case was evaluated against implementation complexity, data requirements, regulatory considerations and strategic priority — producing a sequenced investment roadmap that leadership could approve with confidence. The board-ready presentation condensed 8 weeks of analytical work into a clear investment decision framework, with three phased tranches and defined go/no-go criteria for each.
